FACILITATOR ORIENTATION
Every session follows the same architecture.
Consistent structure means facilitators can run this without extensive prep. Participants know what to expect. And the learning compounds across sessions.

Discussion Prompt
A framing question grounded in organizational reality, connected to business outcomes and team performance.
STEP 02
Team Activity
A structured, time-boxed exercise with clear facilitation steps designed to surface organizational data and build shared language.
STEP 03
Reflection Exercise
An individual written exercise completed in 10 to 15 minutes. Responses are private unless the participant chooses to share.
STEP 04
Integration Practice
A 30-day leadership experiment practiced between sessions, with observations brought back to the next cohort meeting.
PROGRAM DESIGN NOTES
For ERG Chairs and L&D Leaders
The guide includes implementation guidance because how you run the program matters as much as what's in it.

SENIOR SPONSORSHIPÂ Each cohort should have a named senior sponsor who attends at least one session and receives the Aligned Leadership Charter at program close. Sponsorship without visibility is decoration.

MEASURING IMPACTÂ Track 90-day cohort retention, promotion rates, engagement scores, and self-reported leadership effectiveness. These are your program ROI metrics, not satisfaction surveys.

PSYCHOLOGICAL SAFETYÂ Establish explicit confidentiality norms at session one. What is shared in the cohort stays in the cohort unless a participant chooses to escalate their own observations. This is non-negotiable.

PEER ACCOUNTABILITY PAIRSÂ Assign accountability partners at session one. Pairs check in bi-weekly between sessions for 20 minutes maximum. Structure: what did I practice, what did I notice, what am I committing to next.
